This case study reflects work completed by CustomOps co-founder Jordan Anderson during his previous executive role at Bitbuy, before CustomOps was founded. Bitbuy was not a CustomOps client.
Overview
Bitbuy, a regulated Canadian cryptocurrency platform, wanted to expand customer acquisition beyond traditional paid advertising, direct sales and organic referrals. The company had strong product-market fit, a trusted brand and a rapidly growing customer base, but its partner-led growth channel remained informal. Referrals were already occurring, but there was no structured affiliate program, standardized partner onboarding, centralized tracking system or scalable operating model behind them. The goal was to transform informal referral activity into a measurable, repeatable and performance-based customer acquisition channel.

The Operating Model
